From Star Server to Leadership Disaster: The Costly Mistake Restaurants Keep Making

How many times have we seen this in the restaurant industry?

A server with an incredible personality, outstanding sales skills, and the ability to effortlessly engage customers becomes the star of the team. Their performance is flawless, their tips are the highest, and their enthusiasm spreads energy throughout the staff.

Then, the restaurant owner or manager makes what seems like a logical decision:
This server is amazing! They should be our next area leader or manager.”

And that’s when the disaster begins.

What seemed like a natural promotion ends in frustration, resignations, or an operational crisis. But why does this happen? Why doesn’t a great server automatically become a great leader?

What Got You Here Won’t Get You There

Marshall Goldsmith, in his book What Got You Here Won’t Get You There, reminds us of a hard truth:
The skills that made you successful in one role are not the same skills you need to succeed in the next one.

Being an outstanding server requires operational and service skills, but leading a team is an entirely different challenge.

A great server is an excellent executor, but a leader must be a strategist.
A great server focuses on their own performance, but a leader must focus on the team’s performance.
A great server strives to make customers happy, but a leader must balance customer satisfaction with team efficiency and restaurant profitability.

Without training and leadership development, this promotion can be a trap—for both the server and the restaurant.

Why Does This Transition Fail?

The problem is that excellence in service does not automatically translate into leadership skills. Here’s why:

1️⃣ Lack of Management Skills

A star server knows how to sell and handle customers, but:
Do they know how to manage schedules and payroll?
Do they know how to handle conflicts between employees?
Do they know how to delegate tasks without micromanaging?

Without training in management, leadership becomes improvisation… and improvisation leads to chaos.

2️⃣ The Shift from Individual Performance to Team Performance

A successful server shines on their own. Their success depends on their personal ability to move quickly, recommend dishes, and manage customer interactions.

But a leader shines through their team. Their success is measured by:
 How well they motivate others.
How effectively they solve problems without losing their temper.
How they create processes that improve restaurant operations.

If the star server doesn’t learn how to lead teams, they will try to do everything alone… until they burn out.

3️⃣ Lack of Real Authority

When a server is promoted without proper preparation, their former coworkers may not respect them as a leader. Why?
They haven’t learned how to handle authority effectively.
They don’t know how to set boundaries without losing the trust of the team.
They aren’t trained to make tough decisions without hurting morale.

The result? Frustration: the new leader can’t lead, and the team doesn’t know who to follow.

How to Turn a Great Server into a Great Leader?

The solution isn’t to stop promoting talented servers. The key is to do it correctly.

1️⃣ Leadership Training Before Promotion
Before giving them a manager or leadership title, train them in:
Scheduling and payroll management.
Conflict resolution.
Delegation and team leadership.
Cost control and restaurant profitability.

2️⃣ Gradual Transition into the Role
Instead of throwing them into the deep end, gradually introduce leadership responsibilities:
Assign them supervisory duties step by step.
Allow them to train new employees to develop mentorship skills.
Evaluate their ability to solve problems without upper management stepping in.

3️⃣ Ongoing Mentorship and Support
A promoted server needs a mentor to help them navigate leadership challenges.
Weekly check-ins with management.
Continuous feedback on their performance.
Leadership training courses or coaching.

Final Thought: Building Leaders, Not Creating Failures

A star server is a valuable asset to any restaurant. But if we want to turn them into an exceptional leader, we must give them the right tools to succeed.

We can’t keep making the mistake of promoting someone just because they excel in their current role.

The question isn’t whether a server can become a leader.
The question is: Are we prepared to teach them how?

If you want your restaurant to grow, you need more than great servers. You need great leaders. And leaders aren’t born—they’re made.
